The goal is to reduce the unnecessary noise so you have enough capacity left for the thinking that matters.

Work on one complex problem at a time rather than switching between three. Multitasking doesn’t divide your attention equally; it fragments it, leaving less for each task. Technology that does your thinking for you may relieve short-term burden but erodes the mental muscles you need for long-term reasoning.

Use the Pre-Mortem Technique for Decisions

One of the most practical critical thinking tools for group settings is the pre-mortem, developed to counteract the optimism bias that plagues project planning. Instead of asking “how will we succeed,” you assume the project has already failed spectacularly, then work backward to figure out why.

Second, each person individually writes down every possible reason the project could fail.
