A heuristic solution is a “good enough” answer found through practical shortcuts rather than exhaustive calculation. Instead of checking every possible option to guarantee the absolute best result, a heuristic narrows the search using rules of thumb, educated guesses, or simplified strategies. The tradeoff is straightforward: you get a useful answer much faster, but you give up the guarantee that it’s perfect.
This concept shows up everywhere, from how your brain makes snap judgments to how software finds driving directions. Understanding it starts with why perfect solutions aren’t always possible.
Why Perfect Solutions Aren’t Always Practical
Some problems are simple enough that you can test every option and pick the best one. But many real-world problems aren’t like that. Consider a delivery company that needs to find the shortest route connecting 50 stops. The number of possible routes is astronomically large, far beyond what any computer could evaluate in a reasonable timeframe. These belong to a class of problems mathematicians call NP-hard, where no known efficient algorithm can find the optimal solution on every possible input.
For problems like these, you have three options: wait an impractical amount of time for a perfect answer, accept that you can’t solve it at all, or use a heuristic to find a solution that’s close enough to optimal and arrive at it quickly. In practice, heuristics are often the only viable approach. A delivery route that’s 99.5% as efficient as the theoretical best, found in seconds rather than centuries, is vastly more useful than a perfect route you’ll never actually compute.
The Core Idea: Satisficing
The intellectual foundation for heuristic solutions comes from economist and cognitive scientist Herbert Simon, who coined the term “bounded rationality” in the 1950s. Simon argued that real decision-makers, whether humans or machines, don’t have unlimited time, information, or processing power. The textbook model of a perfectly rational agent who evaluates every option and picks the optimal one doesn’t reflect how decisions actually get made.
His alternative was a strategy he called satisficing: you consider available options until you find one that meets or exceeds a minimum acceptable threshold, then you stop. You’re not looking for the best possible outcome. You’re looking for one that’s good enough. Simon originally framed this almost apologetically, describing it as the behavior of people “who satisfice because they have not the wits to maximize.” But the concept turned out to be far more powerful than a consolation prize. Satisficing models are now widely used in machine learning, economics, and optimization problems where the search space is too large for brute-force solutions.
Heuristics in Computer Science
In computing, heuristics take the form of algorithms that use estimation to guide their search. The most well-known example is A*, a pathfinding algorithm used in everything from video games to GPS navigation. A* works by estimating how far each possible next step is from the goal, then prioritizing the most promising directions. Its core formula combines two pieces of information: how far you’ve already traveled and a heuristic estimate of how far you still need to go.
The quality of that estimate determines the tradeoff between speed and accuracy. If your estimate is exactly right, A* follows the best path without wasting time exploring alternatives. If your estimate is too low, the algorithm stays accurate but explores more options than necessary, slowing down. If your estimate is too high, the algorithm runs faster but may miss the shortest path entirely.
This tradeoff can be tuned to fit the situation. In a video game with two terrain types (flat land costing 1 to cross and mountains costing 3), using the true minimum cost of 1 as your heuristic gives accurate paths but slower searches. Bumping that estimate up to 1.5 speeds things up at the cost of occasionally choosing a slightly longer route. For a game where responsiveness matters more than perfect pathfinding, that’s a worthwhile trade.
Admissibility: When Good Enough Is Guaranteed
Computer scientists have formalized the properties that make a heuristic reliable. An “admissible” heuristic is one that never overestimates the true cost of reaching the goal. When A* uses an admissible heuristic, it’s guaranteed to find the shortest path. A “consistent” heuristic goes a step further, ensuring that the estimated costs between any two points in the search stay logically coherent. These properties let engineers choose heuristics with known performance guarantees rather than just hoping for the best.
Heuristics in Human Thinking
Your brain uses heuristics constantly, usually without you noticing. Psychologists Daniel Kahneman and Amos Tversky identified three major mental shortcuts people rely on when making judgments under uncertainty.
- Representativeness: judging probability by how closely something matches a mental prototype. If someone is quiet, wears glasses, and reads a lot, you might guess they’re a librarian rather than a salesperson, even though salespeople vastly outnumber librarians.
- Availability: estimating how common something is based on how easily examples come to mind. Plane crashes feel more likely than they are because they’re vivid and memorable. Car accidents, which are far more common, don’t make the news.
- Anchoring: starting from an initial number and adjusting from there, often insufficiently. If you see a house listed at $500,000, your counteroffer will likely stay closer to that number than if the same house had been listed at $400,000.
These heuristics work remarkably well most of the time. They let you make rapid decisions without analyzing every piece of available data. But they also produce predictable errors, which Kahneman and Tversky documented extensively. The key insight is that these mental shortcuts follow the same logic as computational heuristics: they sacrifice guaranteed accuracy for speed and simplicity, and that tradeoff is usually worth it.
Heuristics in Optimization and Machine Learning
Modern machine learning relies heavily on heuristic methods, particularly for tuning the settings (called hyperparameters) that control how a model learns. These settings create a vast search space, and testing every combination would take far too long. Heuristic approaches like genetic algorithms and simulated annealing navigate this space efficiently by balancing two competing goals: exploring unfamiliar regions of the search space and exploiting areas that already look promising.
Genetic algorithms borrow from biological evolution. They generate a population of candidate solutions, test them, keep the best performers, and combine or mutate them to create a new generation. Over many iterations, solutions improve. Simulated annealing takes a different approach, inspired by metallurgy: it starts by accepting both good and bad changes freely, then gradually becomes pickier, settling into a strong solution. Both methods find configurations that are close to optimal without requiring exhaustive search.
In logistics, heuristic methods are standard practice for vehicle routing problems. Research from Georgia Tech demonstrated an optimization-based heuristic for delivery routing that improved on previous solutions for nearly every test case, with an average improvement of just over 0.5%. That margin sounds small, but across millions of deliveries per year, it translates to significant savings in fuel, time, and cost.
A Framework for Heuristic Problem-Solving
Mathematician George Polya formalized a heuristic approach to problem-solving in his classic book “How to Solve It,” outlining four phases. First, understand the problem. Second, find the connection between what you know and what you need to find out, devising a plan (and considering simpler related problems if no direct connection is obvious). Third, carry out your plan. Fourth, examine the solution you obtained.
What makes Polya’s framework heuristic rather than algorithmic is that none of these steps gives you a guaranteed procedure. Instead, each phase involves asking yourself guiding questions: What is the unknown? What data do you have? Do you know a related problem? Can you restate the problem differently? These questions don’t solve the problem for you. As Polya put it, they “keep the ball rolling” when you’re stuck, suggesting new trials, new angles, and new variations that keep you thinking rather than giving up.
This captures the essence of what a heuristic solution really is across every field where it appears. It’s not a formula that mechanically produces the right answer. It’s a practical strategy for finding a good answer when the perfect one is out of reach, whether the limitation is computing power, available information, or the sheer complexity of the problem itself.
