What Is Systems Theory? Core Concepts Explained

Systems theory is a framework for understanding how complex things work by looking at the whole rather than just the individual parts. Developed in the mid-20th century by biologist Ludwig von Bertalanffy, it rests on a simple but powerful observation: systems across wildly different fields, from biology to economics to hospital management, share fundamental similarities in how they’re structured and how they behave. Rather than breaking everything down into smaller and smaller pieces (the traditional scientific approach), systems theory asks how parts relate to each other and what new properties arise when they interact.

Where Systems Theory Came From

Bertalanffy began developing his ideas during the interwar period in Europe, drawing on his work in biology. He noticed that the reductionist approach, studying individual components in isolation, couldn’t explain how living organisms actually functioned. A heart cell in a dish doesn’t tell you much about circulation. He coined the term “General System Theory” and, after World War II, found a receptive audience in the English-speaking world, where researchers across disciplines were running into the same problem: their fields had become so specialized that nobody was noticing the patterns shared between them.

The central aim was to identify common features across different fields of knowledge and describe them in a unified way. Physics, biology, sociology, and engineering all deal with systems, and Bertalanffy argued they could all benefit from a shared vocabulary and set of principles. His framework was designed to support understanding of complex phenomena through conceptual models that represent real situations, without requiring you to know every detail of every component inside the system.

The Core Idea: Wholes Over Parts

The most fundamental principle in systems theory is that a system is more than the sum of its parts. When components interact, new properties emerge that didn’t exist in any individual piece. A single neuron can’t think. A single water molecule isn’t wet. But connect enough neurons in the right configuration and you get consciousness; gather enough water molecules and you get a liquid with surface tension. These emergent properties only appear at the level of the whole system.

This is closely tied to the concept of synergy, which in systems thinking refers to combined effects that are interdependent and otherwise unattainable by any single component acting alone. It’s not just that parts work together. It’s that their interaction creates something genuinely new. This principle applies to everything from ecosystems to sports teams to the human immune system.

Open and Closed Systems

Systems theory draws an important distinction between open and closed systems. An open system exchanges energy, matter, or information with its surroundings. A closed system does not. Almost every system you encounter in daily life is open: your body takes in food and releases heat, a business takes in revenue and puts out products, a city imports resources and exports waste.

This distinction matters because of entropy, the tendency of all systems toward disorder. In a closed system, entropy always increases. Things fall apart, energy dissipates, and organization decays. Open systems can fight this process by pulling in new energy from their environment. That’s why living organisms eat, why organizations hire new people, and why ecosystems depend on sunlight. The more ordered a system is, the lower its entropy, but maintaining that order requires a constant flow of energy from outside.

Feedback Loops

One of the most practical concepts in systems theory is the feedback loop, which is how systems regulate themselves. There are two types, and they work in opposite directions.

Negative feedback is self-correcting. When something drifts too far in one direction, the system pushes it back. A thermostat is the classic example: when the temperature rises above the set point, the heater shuts off. Your body uses the same principle constantly. When you’re stressed, your body produces stress hormones. Ideally, your behavior then adjusts (you rest, you solve the problem) and hormone levels drop back to normal. A boat staying on course works the same way: drift left, steer right.

Positive feedback is self-reinforcing. An increase in one thing leads to more of the same, creating a snowball effect. If stress hormones aren’t corrected, the body continues producing them, which increases feelings of stress, which triggers more hormones, sending the system into a vicious cycle. Positive feedback isn’t always destructive (it drives childbirth contractions and the spread of useful innovations), but left unchecked it tends to push systems toward extremes. Most stable systems rely on negative feedback to keep things in balance, with positive feedback playing a role in transitions and growth.

Hierarchies and Levels

Systems are nested inside other systems. Your cells contain organelles. Your organs contain cells. Your body contains organs. Your family contains you. Your society contains your family. This hierarchical structure is one of the defining features of complex systems, and it works the same way whether you’re looking at biology, organizations, or ecosystems.

Take a human being as the starting point. Moving inward, you find subsystems at each level: the nervous system, then the brain, then individual neurons, then the molecular structures inside each neuron. Moving outward, you find larger systems: families, societies, the entire species, and ultimately the global biosphere. Every biological system is formed by subsystems of various orders and is simultaneously part of larger systems of a higher order. This nesting extends from molecular structures all the way up to what some scientists call Gaia, the set of all living organisms on Earth.

What makes this more than just a neat organizational chart is that each level has its own emergent properties and its own rules. You can’t predict how a society will behave by studying a single person’s cells, even though those cells are part of the chain. Systems theory encourages you to study the connections and relationships between levels, not just the structure at any single level.

Ecosystems and Nonlinear Change

Ecology is one of the fields where systems thinking has proven most essential. Natural ecosystems display eight key properties that mark them as complex systems: heterogeneity, hierarchy, self-organization, openness, adaptation, memory, nonlinearity, and uncertainty.

Nonlinearity is especially important because it means ecosystems don’t always respond proportionally to pressure. In a grassland, moderate grazing might cause only slight declines in plant growth during wet years. But the same level of grazing during a drought can cause massive declines in both biomass and the types of plants that survive. Small changes in conditions can trigger disproportionately large responses.

This leads to the concept of regime shifts, where a system flips from one stable state to another. A clear lake can absorb nutrient pollution for years with little visible change, then suddenly tip into a murky, algae-dominated state. Getting it back isn’t just a matter of reversing the pollution, because the new state has its own stability. The recovery path often requires far more effort than what caused the collapse. Ecologists call this hysteresis, and it’s one of the most practically important insights systems theory offers: damage and repair are rarely symmetrical.

Systems Theory in Healthcare

In 1999, the Institute of Medicine published a landmark report to Congress called “To Err Is Human,” which argued that improving healthcare quality required looking at the system as a whole rather than blaming individual doctors and nurses when things went wrong. This was systems theory applied directly to patient safety.

The traditional approach to medical errors was to find who made the mistake and discipline them. A systems approach does something different: it asks what about the surrounding environment allowed the error to happen. Were the medication labels confusing? Was the nurse working a 16-hour shift? Did two similar-looking vials sit next to each other? By grouping adverse events together across types, hospitals can detect patterns and system failures that would be invisible if each incident were treated as an isolated case of human error. The goal becomes designing smarter systems that protect against inevitable human fallibility, rather than expecting perfection from exhausted people.

Social Systems and Communication

German sociologist Niklas Luhmann took systems theory in a distinctive direction by applying it to society itself. In his framework, social systems aren’t made of people. They’re made of communication. A legal system, for instance, consists of legal communications (laws, rulings, arguments) that refer to and reproduce each other. The system exists only as long as it keeps generating the communications that constitute it.

Luhmann called these systems “autopoietic,” meaning self-creating. A social system uses communication to build up and interconnect the events and actions that form it. It can observe itself, but only through its own communications. A corporation understands itself through memos, meetings, and reports. A scientific discipline understands itself through papers, peer review, and conferences. If the communication stops, the system ceases to exist. This perspective reframes how we think about institutions: they aren’t containers holding people, but ongoing processes of communication that people participate in.

Complex Adaptive Systems

The most significant evolution of systems theory came from researchers at the Santa Fe Institute in the 1980s and 1990s, who developed the concept of complex adaptive systems. Traditional systems theory described how systems maintain stability. Complex adaptive systems theory focuses on how systems learn, evolve, and generate surprising new patterns from simple underlying rules.

In a complex adaptive system, many individual actors interact over time, and their interactions produce emergent complexity that couldn’t be predicted from studying any single actor. Stock markets, immune systems, ant colonies, and cities all work this way. The Santa Fe approach represented a break from equilibrium-based thinking, which assumed systems tend toward stable states, and instead emphasized that systems can be perpetually dynamic, creative, and far from equilibrium. This was a direct alternative to the linear, reductionist thinking that had dominated science since Newton, and it opened the door to understanding phenomena like economic booms and crashes, epidemic spread, and the evolution of cooperation that older frameworks couldn’t explain.
